I have spent twenty years building program management organizations from nothing, inside companies running multi-billion-dollar portfolios. The work was rarely the visible kind. It was load-bearing: the structure that lets hundreds of engineers ship on time; the coordination nobody notices until it goes missing.

I built through divestitures and private equity transitions, including years at a company carved out of Cisco and, later, a global engineering company going through a complete transformation. Reorganizations like those usually burn trust on the way through. I came out of mine with the trust of the teams I served intact because I had spent the steady quarters earning it.

That trust is why I was tapped for Chief of Staff roles over more senior peers. Leaders wanted the person the organization actually believed sitting next to them. I didn't campaign for those rooms. The relationships opened them.

I didn't climb by becoming the person my organizations seemed to be asking me to become. I climbed by becoming a different kind of leader, more deliberate and more relational. That version of me is the one that compounded. Considerate leadership was my competitive advantage, and it kept working when louder approaches stalled. It matters more now than ever, as we watch AI commoditize the technical and tactical work.

I am writing it down now because I couldn't find this rulebook when I needed it. Not in the management books, not in the mentoring I was lucky to get, not in the unwritten rules everyone seemed to know and no one would say out loud. So I am writing the one I wish someone had handed me at twenty-three, for high-performing women in male-dominated industries who are done playing defense.
